Why Your Operations System Hides the Data You Need to Make Fast Decisions

You implemented a new ERP system six months ago. Everything was supposed to get better. Faster decisions. Better visibility. Clearer picture of what’s actually happening in your business.
Instead, you’re spending 45 minutes every morning pulling data from six different screens, copying numbers into Excel, creating pivot tables, and manually calculating KPIs. Your operations manager says the new system is “fine” but confesses she spends three hours a week just trying to figure out if production is on track. Your finance person can tell you what happened yesterday. But you can’t tell your board what’s happening right now.

You need a translation layer. Something that sits between your system of record and your decision makers. That layer’s job is simple: take the raw data from your systems and turn it into decisions.
Not dashboards with seventeen metrics where you have to squint and compare. Not reports with 50 pages where the important number is on page 34. Actual decision-ready insight: here’s what’s working, here’s what’s not, here’s what needs attention.
Some of this can be solved with existing software. Tableau, Looker, Power BI - these tools do exactly that. They sit on top of your data and make it visible. But here’s the thing most founders miss: buying a dashboarding tool doesn’t create this layer. It just gives you the canvas. You still have to design the dashboards, still have to figure out which metrics matter, still have to think through how to present the information.
That design work is harder than it sounds, because different people need different things. Your CFO needs to see cash flow and unit economics. Your operations manager needs to see throughput and bottlenecks. Your production lead needs to see quality and schedule adherence. Same underlying data. Three completely different views.
This is where AI becomes genuinely useful. Not as a replacement for your team. But as a force multiplier for whoever is designing your visibility system.
Claude, ChatGPT, or similar tools can help you think through the logic: what metrics matter for this role, how do we present this data so it’s immediately clear, what’s the simplest way to communicate this decision point. Then someone codes up the dashboard, sets up the data pipeline, and suddenly your operations manager isn’t spending three hours a week in spreadsheets. She’s spending fifteen minutes reviewing an automated report that tells her exactly what she needs to know.
And if something looks off, she investigates. Not the report - the actual situation. Which is what you want anyway.
Making It Real
Here’s the process that actually works:
First, identify the decisions that are costing you the most time or uncertainty. Ask your team: what reports do you generate regularly that always take longer than it should? What questions do you answer repeatedly? Where do you find yourself saying “I wish I could see this faster”?
Second, map the data back to those decisions. Where does the information come from? Is it in your current system or do you have to go pull it from five different places? Can it be automated?
Third, prototype the visibility you need. Start small. Not a massive dashboarding project. One decision. One report. Something that actually saves someone time or gets them an answer faster. Make that work, prove it matters, then build from there.
Fourth, automate the reporting. Once you know what you need to see, set it up so it happens automatically. Daily email, Slack notification, API call - whatever makes sense. Someone’s job is no longer “gather this data.” It’s now “act on this insight.”
That last part matters. Because visibility without action is just noise.
The Difference This Makes
I’ve been embedded with companies at the point where they implement this properly. The difference is noticeable. The manufacturing company I mentioned earlier went from “answer this question in 30 minutes” to “I have this every morning at 6 AM in my email.” Their operations manager went from being a data analyst to actually managing operations.
They also caught issues faster. Because they were looking at data every single day instead of once a week when they remembered to pull the report.
The point isn’t that you need to build something complicated. The point is that your system should be working for you, not against you. Right now it’s probably doing both - working for you to capture the data, working against you by making it invisible.
That gap is solvable. Usually faster and cheaper than you think. And the ROI is real - not just in time saved, but in better decisions, faster responses, and confidence that you actually know what’s happening in your business.
